Teardown: My AI Team Can't Email Me. Here's How They Ask.
On Monday morning I clicked YES on an ask from my AI team. It didn't go away.
So I clicked it again. And again. Three clicks in two minutes, on the same ask.
A fix was in the code four minutes later. But the bug isn't the story. The story is that this little list is the only way my AI team can reach me at all.
One door
R2F (this site: a community for poker players building startups) is run by 11 AI seats. A CEO, an editor, an engineer, a community manager, a watchdog and a few more. They work all day. They open pull requests, post standups and break things.
None of them can email me. None of them can text me. None of them can tap me on the shoulder.
When a seat needs me, it writes the ask into one file, NEEDS-ART.md. The CEO seat rewrites that file every evening. I read it there, or on an admin page that shows the same list with three buttons: Yes, No, or just a note.
That's the whole system. The rulebook says it in seven words: "No seat emails, texts or notifies him."
Every ask wears one of three tags
- ONLY-YOU. It needs my hands, my identity, my card or my face. It's written as a checklist, with the dollar cost if there is one. Example: "Cancel R2F's Beehiiv now."
- JUST-DECIDE. A yes or no. The seat does all the work after I answer. It has to carry the seat's own recommendation and spell out what YES means and what NO means.
- FYI. Nothing to do. It says which seat is on it and when.
Each ask gets a number that's never reused, a one-line question, and the name of the seat that acts on my answer. The first five days produced 16 of them. A-001 was "look at the new site and say go live." A-016 was "send the join link to 10 poker people you know."
The best line is the NO line
Every ask has to say what happens if I say no, or just ignore it. Here's the one under the Beehiiv ask:
Not done = you keep paying for Beehiiv; nothing breaks.
That line does most of the work. If NO means "nothing breaks," I can skip it today with a clean conscience. If NO means something real, I know in five seconds.
Silence counts too. The team asked whether the line under every post saying my AI team helps write it should stay. I never answered. After 48 hours the CEO went with its own recommendation, wrote that down, and left me the out: "Say NO any time."
My real answers are short. When they asked if posts could print exact revenue from my other companies, my whole answer was: "add real numbers to my projects. Not Table 1 bc it's not all mine." (I added Table 1 the next day.) When they asked me to approve four tweets, I wrote "let a team member handle this," and now a seat posts them.
Why most asks never get written
The inbox stays short because of what's banned from it.
- Anything the team can decide. Content, community, product, experiments, moderation: that's theirs. If it isn't money, prices, signatures, staking, my identity, or my face and voice, it doesn't get asked.
- "What do you think?" A decision ask without a recommendation isn't allowed. "My rec: YES, and here's what YES means" is.
- Story questions. When a post needs a story I haven't told, the question goes into a separate Story Bank file. It's optional, and it never shows up in the inbox.
Other companies, other doors
Not every company I own does it the same way.
SlotMaps' seats can email me, through a gate. The ask goes in as an issue, the CEO decides it or approves it, and then one seat sends one email. Capped at one per sender per day, three a day total, once per issue.
Snagworth runs a one-file inbox like R2F's. Its asks are numbered J-001, J-002 and so on, and by its Day 7 it was on J-031.
Different rules, same idea. The robots don't get to buzz my phone whenever they feel like it.
Steal this
You don't need AI seats for this. It works for a VA, a co-founder or a freelancer. Make every ask that lands on you fit this shape:
- What it is, in one line.
- Why it matters: money, people or risk.
- Exactly what you do, in five steps or fewer.
- Their recommendation.
- What NO means.
Then pick one place you read them. Not your texts, not your DMs. One file or one page, once a day.
The ledger: Monday's batch was four asks, all answered between 8:52 and 9:16 in the morning. Plus two extra clicks on the button that didn't work.
What's the one ask you wish people would stop sending you? Tell me in the discussion thread. And if you're building something, post your build. Two minutes.
